The Integration Decision Compass: Integrate, Preserve, Separate or Transform

Not every part of an acquired business should be treated the same way after closing. According to Beyond Borders by Dr Uppiliappan Gopalan, the most successful integrations apply four distinct choices, sometimes to different parts of the very same function.

Why One Function Can Carry Multiple Choices

A product development team whose speed depends on local authority might have its financial controls integrate quickly, while technical decisions remain deliberately local and systems connect only through agreed interfaces. One area, Dr Gopalan notes, therefore often carries more than one choice at once.

The Question Worth Asking Before Standardising Anything

What would the target lose if this activity were absorbed too quickly into the buyer’s existing model? The answer, he writes, often surprises leadership, because the area that appears easiest to standardise frequently carries the most hidden value.
